Project Overview

GURO Box is a CrossFit gym in Guatemala City that was struggling with outdated management processes—paper sign-in sheets, WhatsApp groups for WOD announcements, and Excel spreadsheets for member tracking. Athletes had no way to track their progress, and coaches spent hours on administrative tasks instead of training.

I was brought in to design a complete digital ecosystem from scratch: a member-facing web app for workout tracking, a responsive admin panel for gym management, and a landing page to drive new memberships.

The Challenge

GURO Box was running a modern fitness business with outdated tools:

  • Paper sign-in sheets — no digital record of attendance
  • WhatsApp chaos — daily WODs buried in chat noise
  • No progress tracking — athletes couldn't see their PRs or improvement
  • Manual membership management — Excel spreadsheets prone to errors
  • Coaches spending 2+ hours daily on administrative tasks
  • No online presence — losing potential members to competitors with modern websites
  • Zero data insights — couldn't identify at-risk members or popular classes

The gym was growing, but operational inefficiencies were limiting scale and impacting member experience.

The Solution

I designed a three-part ecosystem tailored to each user's needs:

  • Athlete Web App: View daily WODs, log results, track PRs, check class schedules, and monitor membership status
  • Admin Dashboard: Manage members, publish workouts, track attendance, handle payments, and view analytics—fully responsive for on-the-go management
  • Marketing Landing Page: Showcase the gym, highlight community, explain pricing, and drive trial sign-ups with optimized conversion flow
  • Unified Design System: Consistent visual language across all three products

Using AI tools throughout the process, I accelerated research synthesis, generated A/B test variations, and optimized copy—delivering in 8 weeks what would typically take 16.

Key Design Decisions

Decision 1: Mobile-First Admin Dashboard

Challenge: Coaches are never at a desk—they manage the gym while on the floor.

Solution: Designed the admin panel mobile-first, with touch-friendly controls, swipe actions, and quick-entry forms. Desktop view expands the same components.

Result: Coaches now manage the gym entirely from their phones during classes.

Decision 2: Simplified WOD Logging

Challenge: Athletes wanted to track results but hated complex logging interfaces.

Solution: One-tap result entry with smart defaults. Pre-filled workout structure means users only enter their numbers. Auto-detects PRs.

Result: 78% of athletes now log results (up from 0% with paper system).

Decision 3: "Tonight's Preview" Feature

Challenge: 91% of athletes wanted to see tomorrow's WOD the night before.

Solution: Added scheduled publishing so coaches can program a week ahead, with tomorrow's WOD automatically surfaced at 8 PM.

Result: Athletes prepare mentally, leading to higher class attendance (+12%).

Decision 4: At-Risk Member Alerts

Challenge: Members who miss 2 weeks usually churn within a month.

Solution: Admin dashboard flags members with declining attendance, enabling proactive outreach before they cancel.

Result: 23% reduction in monthly churn after implementing early intervention.
